Your Q3 Numbers Are Talking. Q4 Is Listening. Are You?

Sep 07, 2026

Ninety days of effort left you signals, not just receipts. Before you plan what's next, read what already happened — because November is about to get loud, and the businesses that adjust now are the ones that get heard later.

By LaTanya Junior · 7-minute read · Learn Boldly. Grow Bravely.

Take a breath before you take an inventory. Whatever the last quarter looked like — a quiet grind, a breakthrough, a plateau that frustrated you more than it should have — you showed up for it. That matters, and it counts, even on the weeks the numbers didn't cooperate.

Now it's time to do the part most entrepreneurs skip: stop, look back honestly, and let the last ninety days tell you something true.

Q3 Was Not Just Busy. It Was Talking.

Every KPI you tracked this quarter — leads, retention, conversion, cash flow, engagement — was never just a number sitting on a dashboard. It was a signal. And a signal only becomes useful once you stop reacting to it and start reading it.

This is the Growth Loop at work: KPIs → Metrics → Analytics → Decisions → Strategy → Action. Notice where strategy sits in that order. It comes after the decision, not before it. You don't need a brand-new plan to start Q4 — you need to look honestly at what Q3 handed you and decide, with clear eyes, what it means.

Pull three signals from the last ninety days and sort each one into a threshold: Healthy, Watch Closely, or Act Now. Maybe your lead quality held steady but your retention rate slipped. Maybe a campaign you almost cut turned out to be your best performer. Maybe cash flow has been whispering something you’ve been too busy to hear. Whatever it is — name it. You cannot adjust what you refuse to look at.

Adjust: Turning the Signal Into a Decision

Here's where entrepreneurs get stuck — not from lack of information, but from the instinct to overhaul everything at once. That's not adjustment. That's whiplash.

Real adjustment is targeted. It’s one or two decisions, made deliberately, based on what the signal actually showed you — not what you assumed, not what worked for someone else’s business, not what feels safest. A "Watch Closely" signal doesn’t require a rebuild. It requires attention and a next step. An "Act Now" signal deserves exactly that: action, now, on that one thing.

Growth isn't a straight line, and neither was your Q3. Every signal your business handed you this quarter was data you already paid for — the only mistake is not opening the envelope. Adjust what the signal actually asked for, and leave the rest alone.  — LaTanya Junior

Then There's November.

Here's the part of Q4 planning too many small business owners find out about the hard way: this November's midterm elections are on pace to be the most expensive in history, and that clutter doesn't stay contained to political categories. It reaches into the same feeds, the same inboxes, the same ad auctions your business is competing in.

Political ad spending for the 2026 midterms is projected to reach $10.8 billion — roughly 20% higher than the 2022 midterm cycle. Connected TV is expected to be the single largest channel this cycle, pulling in an estimated $2.5 billion. And the ripple effects show up directly in cost: industry forecasts point to CPM increases of 5–15% nationally, and 40–50% in battleground markets, concentrated hardest in the final weeks before Election Day — when roughly half of all political ad dollars get spent, and a quarter of it lands in the last ten days alone.

Translation: the same ad slot that cost you a certain amount in August can cost noticeably more in October and November, in a feed that's already more crowded and more distracted.

“With a more cluttered ad space, it can be hard for brands to effectively break through the noise.” “Pulling back completely for any length can have a drastic impact on the long-term health of a brand.”  — Bradley Keefer, Chief Revenue Officer, Keen Decision Systems (via The Drum)

That's the tension entrepreneurs of color, especially those without deep reserve budgets, need to plan around now, not in October. Going quiet feels safer. It isn't — it just trades a visible cost for an invisible one. The better move is the intentional one: protect your owned channels — your email list, your community, your text list — where no political ad auction can outbid you for attention. Sharpen your creative so it doesn't read like everything else fighting for the same six seconds. And if paid channels get more expensive, decide deliberately where that budget still earns its keep, instead of spreading it thin out of habit.

Plan What's Next: Building Your Q4 Growth Loop

This is exactly the moment the Growth Brief: Quarterly Strategy Session exists for — not to hand you a template, but to help you build a Q4 plan around what your own signals are actually saying, in a season that's about to get more expensive and more crowded than usual.

Planning Q4 well means answering three things with specificity about your own business: What did Q3 confirm about where you are? What matters most right now, given what's about to happen in the market? And what's your next intentional move — not a reaction to the noise, a decision made ahead of it?

If you can't answer all three with real specificity, that's not a failure. That's exactly where the work starts.

A Word Before You Close This Tab

If you’re carrying some doubt into Q4 — about the budget, the timing, whether your plan is "enough" — that doubt is not a verdict on your business. It’s a sign you’re paying attention in a market that keeps shifting the ground under everyone. Read the signal. Interpret the story. Choose intentionally. Execute and repeat. That’s the whole method, and it still works in a loud quarter.

This Week's Action Step

Before you finalize a single Q4 plan, take five minutes and answer three questions honestly:

—  What did my Q3 numbers confirm that I've been slow to admit?

—  Where in my marketing budget or channel mix am I most exposed to November's clutter and rising costs?

—  What's the one adjustment — not ten — that Q3's signals are actually asking me to make?

Write the answers down. Then build Q4 around them, not around guesswork.
